Thanks muraria.
Googled it and found the reference. Now to figure out what to replace.

As mentioned earlier, 12 letters have to be changed possibly in 25a.

Parsed 37d.
In 20d, what is the letter for Shakespeare? I have a 4 letter word or Long.

Long letter to Shakespeare (4)

In 28, what is the reference to inroads?
Are leaderless group about to make inroads? (3) A + (s)ET?
AET means aged.

20 D - Chambers confirmed that the four-letter word for Long meant... letter, in Shakespeare's time.

28 Eat - make inroads. I'm unsure of the parsing, but had E?T and Eat seemed to work!

Sunray, the replacement has the same no.of letters as the original (undefined) version.

20D - think thi is just a double definition, no extra letters.

28D- is just (S)ET around A (ARE) with def. "to make inroads"

In 28, maybe it's just your answer, Aet, jumbled/turned - the clue has 'about'.

It is (s)e A t or set around A.

I am not sure how to parse 25a as given.
But the replacement is 4,3,6.
I cannot get a legit word in each of 26d, 18d, 14d,8d and 24d.
Should they be real words?

The replacement isn't 4,3,6 - it's only two words. Normal words feature in 26 D, 18 D etc.

Remember that one answer is 'clued without definition'.

Orson, Moral - Right.

I think Rod was the 'pole' and 'mal' refers to 'in pain' in French. The extra letter is the D.
